Why That Matters So Much for Your Budget
For two years, Performance Max has been Google's favorite way to eat advertising budgets while keeping advertisers in the dark about where their money actually went. The pitch was simple; hand over your creative assets, set a budget, and let Google's AI do the rest. The reality was messier. Advertisers lost control of where ads ran, which search queries triggered them, and whether the system was cannibalizing existing high-performing campaigns.
That's changing. Google has rolled out search term reporting, negative keyword support, better channel visibility, device-level insights, built-in A/B testing for creative assets, and a diagnostics hub for data connections. This transforms PMax from a black box into something closer to a transparent system you can actually manage.
This isn't Google suddenly finding religion about advertiser control. They're responding to pressure. Smart advertisers were pulling back PMax budgets or shutting campaigns down entirely because the lack of visibility made it impossible to justify spending. When you can't see what's working, you can't defend the budget to your CFO.
What Actually Changed
Here's what you can now do that you couldn't before:
Search term reporting at the campaign level.

This is the unsexy one that most advertisers will ignore until something breaks. Google Ads now has a centralized diagnostics tool that monitors your conversion tracking, GA4 connections, CRM integrations, and offline conversion imports. When something fails, you get alerts before performance tanks.
Why Data Diagnostics Matter More Than Ever
Performance Max is completely dependent on conversion data. The algorithm optimizes based on what it thinks is working. If your conversion tracking breaks and you don't notice for three weeks, PMax will keep spending your budget while optimizing toward garbage data.
This happens more often than advertisers admit:
A developer pushes a site update and accidentally removes the Google tag.
A GA4 property gets disconnected. An API connection to your CRM times out.

Check channel performance against your benchmarks, not Google's aggregated numbers. If Display typically converts at 1.2% for you but PMax Display is at 0.3%, something's wrong. Don't let underperforming channels bleed budget just because the overall campaign is "profitable."
For ecommerce, pay special attention to YouTube and Discovery. These channels can drive awareness, but if you're optimizing for immediate ROAS, they'll look terrible. Decide whether you're playing a branding game or a direct response game, then judge performance accordingly.
Device-Level Optimization
Use device data to inform creative and landing page decisions, not just bid adjustments. If mobile traffic converts poorly, the problem might be your checkout flow or page speed, not the device itself. Fix the experience before you slash mobile bids.
Test device bid adjustments carefully. Automatic adjustments can overcorrect. If you blindly follow Google's recommendations, you might kill mobile traffic entirely when the real issue is fixable.
Creative A/B Testing
The built-in testing is solid, but use it right:
Test one variable at a time (headline vs. headline, image vs. image)
Let tests run to statistical significance (Google will tell you when)
Don't overthink it with 15 headline variations; start with 3-4 strong concepts
Apply winning insights across other campaigns, not just PMax
For ecommerce, test product-focused copy against benefit-driven messaging. Test lifestyle images against product shots. The data will tell you what your audience responds to.
The Stuff That Still Requires Manual Work
Don't shut down your brand campaigns. PMax will bid on your brand terms if you let it. Keep dedicated brand campaigns with higher budgets and lower bids to maintain control.
Monitor asset performance, not just campaign metrics. Google will tell you which headlines and images drive results. Use that to inform creative across all channels.
If you're in ecommerce, export product-level data regularly and build your own pivot tables. Google's interface won't give you the granularity you need to make smart inventory or promotion decisions.
Check your diagnostics hub before you check campaign performance. If data connections are broken, your performance metrics are meaningless anyway.
What Google Still Isn't Showing You Especially in Ecommerce
The improvements are real, but let's be clear about what you're still not getting:
Complete search term data.
Google shows you a sample, not every query. The threshold for inclusion is murky. You'll catch the highest-volume waste, but you won't see the long tail of irrelevant searches that collectively drain budget.
True placement-level control.
You can see performance by channel, but you can't control how much budget goes to each one. If Search converts at 5% and Display at 0.8%, PMax will still allocate based on its own optimization priorities, not yours.
Product-level insights for Shopping.
Ecommerce advertisers need to know which products are driving ROAS and which are bleeding budget. PMax aggregates this data in ways that make it hard to pull product-specific performance without painful manual export-and-pivot work.
Audience targeting clarity.
Google's audience signals are suggestions, not rules. You can tell PMax to prioritize past purchasers or high-intent audiences, but you can't see how much weight the system actually gives them. You're trusting Google's interpretation of your priorities.
Cross-campaign attribution accuracy.
If you're running Search, Shopping, and PMax together, the attribution can get messy. PMax loves to claim credit for conversions that other campaigns touched first. Google's reporting doesn't always make it easy to untangle who actually drove the sale.
What Hasn't Changed: The Learning Period
These new controls don't eliminate the fundamental reality of PMax: it still needs three to six weeks to get out of learning mode. The diagnostics hub, search terms, and creative testing give you better visibility during that period, but the algorithm still requires time and data to optimize effectively.
If your marketing person is making constant tweaks to campaign structure, audience signals, or budget allocation during the learning period, they're resetting the clock. The new tools don't change that. They just make it easier to see whether the learning process is working or whether something's fundamentally broken.
The Bottom Line
Performance Max is no longer the budget black hole it was in 2022. The new controls make it manageable for advertisers who actually want to manage their campaigns instead of hoping Google's AI is looking out for their best interests.
But this isn't a reason to dump your entire budget into PMax and walk away. It's still automated. It still prioritizes Google's revenue over your efficiency. And it still requires active management to prevent waste.
The difference is you now have the data to manage it intelligently. Search term visibility, channel breakdowns, device insights, creative testing, and data diagnostics give you leverage you didn't have before. Whether you use that leverage or ignore it determines whether PMax is profitable or just expensive.
