New research shows that marketing agencies—companies whose entire business model depends on staying ahead of marketing trends—are failing at AI adoption. The implications for internal marketing teams are significant.
Over 60% of agency professionals cite skills gaps and lack of training as the biggest blocker to effective AI adoption. Even more telling: 73% say staff upskilling is the single most important requirement for AI to work at scale.
This isn't a tooling problem. It's an operational problem.

The same research shows:
52% of agency teams are too busy with day-to-day delivery to adopt AI properly
45% struggle to integrate AI into real workflows

Agencies employ marketing specialists. Marketing is their core product. They have teams dedicated to staying current on tools, tactics, and trends. They work across multiple clients, giving them exposure to different use cases and industries.

Internal teams compete for budget, headcount, and executive attention against every other department. AI training and workflow redesign rarely win that competition.

The Knowledge Gap We Should Be Talking About
When the research cites "skills gaps," most people assume it means teams need to learn how to use AI tools. That's not where the gap actually is.
Most marketing professionals have used ChatGPT. They've experimented with image generators. They've asked AI to write an email or two. But there's a meaningful difference between occasionally using AI and integrating it into how work actually gets done.
The real skill gaps look like this:
Prompt engineering that produces consistent results.Â
Getting useful output once is easy. Getting reliable, high-quality output every time—across different team members, different use cases, different days—requires structured prompting that most teams haven't developed. One person gets great results. Another gets garbage. Nobody knows why.
Quality assessment when you're not the expert.Â
AI can produce confident-sounding content about topics you don't fully understand. How do you evaluate whether it's accurate? How do you catch subtle errors that won't be obvious until a client or customer notices? This judgment layer is missing from most teams' AI usage.
Knowing when NOT to use AI.Â
Not every task benefits from AI involvement. Some tasks take longer with AI than without. Some outputs require so much human editing that the "time saved" is negative. Teams without clear guidelines waste hours on AI-assisted work that would have been faster done manually.
Workflow redesign, not just tool adoption.Â
Most teams drop AI into existing processes without changing how work flows. They use AI to write a first draft, then edit it the same way they always have. The underlying workflow—handoffs, approvals, revision cycles—stays identical. This is why "time saved" rarely translates into capacity gains.
Traditional marketing training doesn't prepare anyone for this.
Marketing education and professional development focus on strategy, channels, creative execution, and analytics. Nobody learned how to evaluate AI output, structure prompts for consistency, or redesign delivery workflows around AI capabilities. These skills don't exist on most teams because they were never taught and the need is too recent.
The compounding problem:Â
People who lack these skills often don't know what they're missing. If you've never seen well-structured AI integration, you assume your team's scattered adoption is normal. If you've never experienced consistent prompt frameworks, you think variable output quality is just how AI works. The gap is invisible to the people inside it.
What This Looks Like Inside Organizations
The pattern is consistent across mid-market companies I work with:
AI is used confidently by one or two people and avoided by others.
Output quality and speed vary wildly depending on who touches the work.
Senior team members quietly step in to protect delivery and outcomes.
Any time saved by AI rarely translates into capacity gains because the underlying work model hasn't changed.
AI exists in these organizations—but it sits alongside the business instead of supporting how work actually gets done.
The Three Changes That Actually Move the Needle
We've been training agencies on digital marketing execution for years—including through Google Executive Forums held at Google offices across the United States. The agencies that make real progress on AI adoption aren't the ones buying more tools. They're the ones making structural changes to how work gets done.
Three changes consistently produce measurable results:
Move AI earlier in the workflow.Â
Most teams bolt AI onto the end of their process—using it to polish copy or generate final assets. This captures minimal value. Teams that rebuild workflows so AI supports planning, structuring, QA, and key decision points earlier reduce rework and lower reliance on senior oversight.
Create shared expectations across the team.Â
Define where AI should be used, what good looks like, and where human judgment remains essential. This removes the variation in speed and quality between people. Everyone operates from the same playbook instead of figuring it out individually.
Measure impact in operational terms.
"Time saved" is a meaningless metric if it doesn't show up in the work. Reduced rework, fewer handovers, lower senior dependency, more predictable delivery—these are the measures that translate to margin and capacity.
The Real Question for Internal Teams
If agencies—with their marketing expertise, client diversity, and competitive pressure—are struggling this much with AI adoption, internal teams need to be realistic about their position.
The gap isn't closing on its own. Buying more tools won't fix it. And the competitive implications of AI-enabled competitors compound over time.
AI only creates leverage when it's treated as an operational capability, not a personal productivity shortcut. Until organizations close the skills gap with structure, training, and shared standards, AI will continue to feel fragmented and underwhelming—no matter how many tools are in play.
The agencies that are making progress aren't using better tools. They're building better systems. Internal teams need to do the same, with even more intentionality given their structural disadvantages.
